How many of your leads actually become sales? What 750,000 Australian dealership leads tell us

Most dealerships know their gross profit per unit and their service absorption to the decimal. Fewer can say what happens to a lead between the first enquiry and the deal.

The 2026 Australian Dealership Lead Management Benchmarks looks at exactly that. It is built on real activity across LeadDriver, Indiqator's lead management platform: 750,000+ leads, 350+ dealerships and 2,000+ salespeople over twelve months. Here are four of the findings.

1. The same leads can produce very different results

In the average dealership, the strongest salesperson converts about 1 in 3 leads. The weakest converts about 1 in 13. Same brand, same floor, same leads.

Across the network, the top quarter of salespeople sell almost three times as often as the bottom quarter: 23.9 sales per 100 leads, against 8.0. The difference isn't the lead. It's how the lead is managed — and that gap responds well to coaching.

2. Where a lead comes from shapes how likely it is to close

Conversion varies widely by source.

Lead sourceConversion rate
Referral50.4%
Walk-in32.9%
Service17.2%
Phone15.2%
Marketplace9.0%
Dealer website8.8%
OEM8.3%
Chat tools5.4%
Social1.2%

Digital sources bring the most volume but convert lowest. The opportunity is to bring the discipline of your best walk-in handling to those digital leads, because that's where the untapped volume sits.

3. Your service drive is one of your best lead sources

Service leads convert at 17.2%. That's higher than any digital channel, behind only walk-ins and referrals.

The customers already coming to you for a service are among the most likely to buy their next car from you. When a service customer signals interest in a new vehicle, that intent can reach the sales floor as a hot lead while the car is still in the workshop, with Xtime Home Check-In. The best opportunities are often already sitting in your own driveway.

4. Speed gets you in the game. The first touch and the next step win it.

Top and bottom performers reply to new leads at almost the same speed. What separates them is how they make first contact and how they move the lead forward.

  • First touch: leads that start with a phone call convert at 27.6%, compared with 9.7% for a first email.
  • Test drive: getting a customer behind the wheel lifts conversion from 9% to 42%.
  • Trade-in valuation: 57% of leads that reach a valuation go on to close — the strongest buying signal in the data.

The eight benchmarks, and where your dealership stands

These findings come from eight measures our team uses when reviewing a dealership's LeadDriver data: time to contact, unactioned leads, unassigned leads, not-workable leads, test-drive ratio, valuation ratio, closing ratio and lost ratio.

The full report sets out the healthy range for each one and includes a scorecard so you can grade your own dealership.

Frequently asked questions

What is a good lead conversion rate for a car dealership in Australia?

It depends on the source. In LeadDriver data, referrals convert at 50.4%, walk-ins at 32.9%, service leads at 17.2% and dealer website leads at 8.8%.

Where does the benchmark data come from?

From anonymised activity in LeadDriver, Indiqator's lead management platform: 750,000+ leads across 350+ Australian dealerships and 2,000+ salespeople over twelve months.

Does responding faster to leads increase sales?

Fast response matters, but top and bottom performers reply at similar speeds. First contact by phone (27.6% conversion) and moving leads to a test drive or trade-in valuation make the bigger difference.

Why do service leads convert so well?

Service customers already have a relationship with the dealership and are often thinking about their next vehicle. Service leads convert at 17.2%, higher than any digital channel.
